Supply Chain Attacks on AI
Traditional software supply chain attacks target dependencies. AI supply chain attacks target skills, plugins, and training data:

1. Immutable Audit Trails
Every action an AI agent takes — every email it reads, every record it updates, every message it sends — must be logged in an append-only audit trail that cannot be modified after the fact.
This isn’t optional. It’s the foundation of:
- Incident response (what did the agent do and when?)
- Compliance (can you prove what your AI systems accessed?)
- Liability (who approved this action?)
- Debugging (why did the agent make that decision?)
The audit trail should capture: the action, the reasoning, the data accessed, the approval (if any), the timestamp, and the outcome.
2. Human-as-Approver Consent Gates
Not every action needs human approval. But high-stakes actions absolutely do:

The consent gate model: the AI agent proposes an action, a human reviews and approves, the action executes, and the entire chain is logged. This preserves the speed of AI (the agent prepared everything) while maintaining human judgment on decisions that matter.
3. Non-Custodial Architecture
The safest architecture is one where the AI orchestration layer never stores your business data. It connects to your tools, processes information in-flight, and takes actions — but the data stays in your systems.
Why this matters:
- If the vendor is breached, your data isn’t in their systems
- If you leave, nothing is held hostage
- For compliance, data residency is simplified (your data is where it’s always been)
- For trust, you can verify what the system accesses via your own tool logs
4. Scoped Permissions
AI agents should operate on least-privilege principles:
- Read-only access by default, write access only where explicitly granted
- Per-tool permission scopes (email reading doesn’t grant CRM writing)
- Time-bounded access (temporary escalation, not permanent)
- Role-based boundaries (the sales agent doesn’t access HR systems)
5. Organizational Intelligence, Not Individual
